Your Business Has a Number. Do You Know What It Is?

Most agents can tell you their sales volume before they can tell you their overhead.

That’s backwards.

And it’s the reason so many experienced agents — the ones doing $10M, $50M, $100M+ a year — are exhausted, understaffed, and still can’t tell you if the business is actually profitable.

I’ve spent 17 years coaching agents and team leaders, and I can tell you the pattern every time:

production goes up, chaos goes up with it, and nobody stops to ask whether the business underneath all that production is actually built to hold the weight.

Production doesn’t fix a broken business. It just makes the cracks more expensive.

What the 20 Weeks of Action Actually Is

Inside my community, Built To Profit, I run a sequence called the 20 Weeks of Action.

It’s not a course you binge in a weekend. It’s an audit-and-build system — one week, one action, one real deliverable, in a specific order that’s the reason it works.

Week 11 (your org chart) doesn’t mean anything until Week 1 tells you the truth about your numbers.

Week 20 (your 90-day plan) only works because 19 weeks of real audit work fed it.

This isn’t a list you cherry-pick from.

It’s a build, in order, the same way you wouldn’t frame a house before you poured the foundation.

Here’s the shape of it:

Phase 1 — Money and Time. Know your real numbers and where your week actually goes.

Phase 2 — Database and Lead Sources. Find out what’s earning its keep and what isn’t.

Phase 3 — Process. Stop absorbing the same chaos every single week.

Phase 4 — People. The right seats, the right owners, the right hires.

Phase 5 — Metrics. Run the business on numbers, not on feeling.

Phase 6 — The Plan. Turn all of it into a real 90-day operating plan.

Twenty weeks. Six phases. One business you can finally see clearly instead of running on gut feel and adrenaline.

I’m not going to make you sign up for anything to get value out of this post. Here’s Week 1, in full.

Week 1: Know Your Number

The Action: Calculate the real cost of running your business.

What you actually do:

  • Add up your true monthly overhead — every recurring expense, not just the obvious ones - actually look at the last 12 months of credit card and bank statements
  • Set your personal & business income requirement — what you need to actually live, not what you hope for
  • Set a business profit goal — separate from your paycheck
  • Back into your minimum required GCI to hit all three

That’s it. No theory, no worksheet with forty boxes. Four numbers, and you’re done pretending you don’t know them.

Here’s why this week comes first:
if you don’t know your real number, every decision after it — who to hire, what to spend on leads, whether to take that listing at a discount — is a guess dressed up as a strategy. You’re running a business, not chasing a leaderboard. If you don’t know this number cold, you’re not managing a business — you’re hoping one shows up!

This is only Week 1.
